Solved! Home bar audio & video distribution

Hello all,
I'm looking to get my home bar set up with audio and video distribution and am running into an issue finding any solution that isn't ungodly expensive because it is meant for casinos and fully operating bars.
I'm looking to have a DVD/Bluray player, PC for streaming (music, sports, Netflix, Amazon Prime, etc.), game consoles, and antenna tv as inputs.
The video outputs would be a 2 TVs & a projector (& possibly a control screen like a tablet or PC monitor), while audio outputs would be the 2 TVs' built-in speakers, a 5.1 system, & bluetooth speakers.
The end goal is to get as close as possible to being able to take any video source and display it on any combination of screens, while being able to take audio from any source and put it through any speaker output in kind of a drag and drop concept.
A single PC would be ideal, but it's looking like I may need to broaden my scope of possibilities into things like Raspberry Pi units and coming up with a software to literally drag and drop on a control screen.
The ragtag build I'm starting to form in shopping carts across the web is turning into a monstrosity.
What advice do you people smarter than me have?

Yes this is going to be expensive, especially since you want all sorts of connections like surround sound and bluetooth and 3 separate screens which I am guessing are not in the same room.

You want to split a single source into two TVs, easy, buy an HDMI distributor, you want to split stereo audio, just as easy. You want three screens, wireless speakers, surround sound, moving them all around the place, you need to spend money.

There is no cheap way around this. I would contact a shop that does audio installations, every setup this complex I have seen involved costly programming, cabling and source distribution.

Through making a couple of "sacrifices", I have it figured out for under $250. I picked up a 4x4 HDMI matrix, a TV tuner dongle, put a blueray drive in an old computer, and a 50c coax splitter.
Coax comes into the splitter and out to two TVs & the dongle for 3 displays to have 3 different channels or can have any 2 tune into the same thing (or all 3).
2 HDMI out on PC into the matrix, 2 game systems into matrix, 3 HDMI out to the TVs and projector, 1 HDMI out converted to audio for existing speakers.
